How We Helped a Fast-Growing Tech Company Bring Clarity to Roles and Career Paths

When companies grow quickly, structure can start to fall behind.
New teams form, responsibilities shift, and job titles start to mean different things in different parts of the organization. Over time, this can make it hard to tell who’s doing what, how roles compare, or what the next step looks like for employees.
That was the case for a fast-moving, global tech company in the cybersecurity space. They had grown quickly and were doing great work—but their internal structure hadn’t kept pace. Titles didn’t always reflect the work being done, career paths were unclear, and it was difficult to make consistent decisions around promotions and pay.
They reached out to us for help bringing clarity and consistency to their job levels—and to create a better foundation for people-related decisions moving forward.
The Challenge
The company technically had job levels in place, but they weren’t being used consistently. In some cases, levels were based more on personal preference or compensation targets than on the actual scope of a role.
This created confusion across the board. Employees weren’t sure what their titles meant, or how they compared to others across the company. Career development felt limited, especially in teams where everyone seemed stuck at the same level. And for HR and business leaders, promotions and compensation decisions were hard to explain and even harder to scale.
Our Approach
The goal wasn’t to add more complexity—it was to create a clear, practical structure that reflected how the company worked.
We started by reviewing how roles and levels were used across the organization. We spoke with HR partners and business leaders to understand pain points, patterns, and what needed to change. From there, we designed a framework that fit the company’s pace, structure, and growth plans.
The new framework included:
Clear, market-aligned job levels with consistent definitions
Dual career paths for managers and individual contributors
A common structure across teams to make roles easier to compare and understand
Practical tools and guidance to help managers and HR apply the framework to hiring, promotions, and development
The Result
With the new structure in place, things started to click.
Employees could see how their roles were defined and what growth could look like. Career conversations became more meaningful and focused. Managers had more confidence in their decisions, and HR had a stronger foundation for planning and support.
What had previously felt unclear and inconsistent now felt structured, fair, and scalable.

This success story is a great example of how a few targeted changes can make a big difference—especially when they’re rooted in real business needs and designed to work in practice.
